The last four fields were added after tracking showed each one was a recurring, brief-fixable cause of rework.

Larkmoor Financial's marketing team tracked how many rounds a project needed before an approver signed off, and treated a rising average as reason enough to lengthen the brief. Twenty-four projects and ninety total rounds later, what mattered was not the average of 3.75 rounds per project, but what drove the sixty-six rounds beyond the first. Tagging each one with a single cause found that fifty-two traced to four fixable gaps: no brand guideline named, no audience specified, no reference example, and the wrong format for the channel.

Larkmoor added a required field for each of those four causes to what is now the Creative Brief Format. The next sixteen projects needed thirty-four total rounds, eighteen of them rework, and brief-fixable rework fell 82.7 percent per project, exactly what the new fields were built to do. But two causes no brief field touches, a late or conflicting approver and scope changing after the brief shipped, grew from a fifth of all rework to two-thirds of what remained. A longer brief solved its own problem and uncovered a different one underneath it.

A joint IPA and WFA study across fifty-four countries found that a creative idea typically needs five rounds to reach sign-off, up from three in 2007. That research never separates a fixable briefing gap from a cause no brief field touches, which is exactly the gap Larkmoor's own tagged data closes. The Review Standard names one accountable approver per project before work starts, so two stakeholders stop sending conflicting instructions in parallel. Feedback Guidance then ties every comment back to a specific brief field rather than a general impression.

v1 averaged 3.75 rounds per project; v2 averaged 2.125, a 43.3% drop once the brief-fixable causes had a field to close them.

Common Rework Reasons

66 rework instances logged under the original brief, 18 under the amended one.

What's in the pack

01

Creative Brief Format

Core fields plus four added ones, a brand guideline reference like the one in a modernized brand guide, audience, reference example, and channel format.

02

Review Standard

One named, accountable approver per project, identified before work starts, so conflicting feedback from two stakeholders never reaches the design team in parallel.

03

Feedback Guidance

How to write a comment that traces to a specific brief field instead of a general impression, and how to consolidate every note into one pass.

04

Brief Register

Every submitted project logged with its business unit, channel, brief format version, and submission date.

05

Round Count by Project

Total rounds and rework instances per project, split by which brief format version it was submitted under.

06

Common Rework Reasons

The six specific causes behind every rework round, each one's share of the total, and whether a brief field can fix it.

How it works

  1. 1

    Send your brief and history

Send the current brief template and whatever project history exists, even an incomplete list of past rounds.

  2. 2

    Every round gets one cause

Each rework round is tagged with exactly one specific cause when it closes, never a vague label like "feedback."

  3. 3

    Recurring gaps earn a field

A cause that recurs across projects and is something the submitter could have written down earns a required field on the brief.

  4. 4

The rest gets a Review Standard

A late approver or scope creep after the brief shipped are named directly in the Review Standard, not bolted onto the form as a field.

Frequently asked questions

Is this template free?

Yes, the whole pack downloads free, six files total, with no signup or card needed to see it. Edit with AI installs it as a private workspace and swaps Larkmoor's worked example for your own brief history and real review rounds. More packs live in the template library.

What format are the downloaded files?

Three Word documents and three CSV sheets in one zip. The documents open in Word, Pages, or Google Docs, and the sheets open as real spreadsheets in Excel, Numbers, or Google Sheets, so round counts and cause tags stay usable data instead of text on a page.

How is this different from a generic creative brief template?

A generic brief template fixes its section list once, from someone else's research, for every team that downloads it. This pack tags your own team's rework by cause first, so a field only earns a place on your brief once it demonstrably recurs in your own projects, not a stranger's.

What if we don't track review rounds at all today?

Send whatever exists, even an incomplete list of past projects and roughly how many rounds each took. If no history survives at all, this pack starts tracking going forward: six months of real, tagged rounds finds your team's actual recurring gap faster than reconstructing untagged history ever could.

How do you decide when a rework cause earns a new brief field?

Only when two things hold: the cause recurs across multiple real projects, not one bad brief, and it is something the submitter actually had and simply didn't write down. A late approver or a scope change after the brief shipped fail the second test, since no field can supply information nobody had yet.

How does this connect to the brand guidelines modernization pack?

The brand guidelines modernization pack is what the brief's brand guideline field should point to. It extracts a Working Brand Guide from what an inherited PDF actually states, rather than leaving a vague instruction like "follow our branding" that leaves a first draft guessing.

How does this connect to the design system for marketing pack?

A design system for marketing promotes a request to a self-serve component once it recurs often enough and stays uniform enough for one component to cover it, skipping the brief loop entirely. Anything that does not clear that bar, one-off work or real creative range, still needs a Creative Brief and a named approver, which is what this pack builds.

Stop guessing why rounds are high

Send your current brief template and whatever round history you have. River tags every rework round by cause and tells you which gap, if any, actually earns a new required field.
