Skills Matrix Template for Teams

Two documents and three sheets that map who covers each skill, then check every single point of failure against who already has a successor in development.

Most skills matrix templates do the first half of this well. Rate everyone 0 to 4 against a skill list, count who clears the required level, and flag anything covered by zero or one person as a gap or a single point of failure. That part is a spreadsheet formula. What almost none of them do is check whether a flagged single point of failure already has someone developing toward it. That check is the difference between a real priority list and a list that just restates the coverage count.

At Marloe Logistics, an 8-person Site Reliability team rated against 8 skills turned up 2 single points of failure: network and BGP routing, covered only by Malia Fonoti, and legacy billing integration, covered only by Ren Kobayashi. Both look equally urgent on the coverage map alone. The register cross-check says otherwise: Btissam Chraibi is already developing legacy billing integration toward level 2 this quarter, while nobody is assigned to network and BGP routing, the one SPOF, 12.5 percent of the skill list, actually worth escalating.

Frequently asked questions

Is this template free?

How is this different from a generic skills matrix template?

Most skills matrix templates already flag a single point of failure with a COUNTIF-style formula, and several do it well. Almost none check that flag against whether someone is already developing toward the skill, which is what tells you whether it is an emergency or already being handled.

Does this replace succession planning for leadership roles?

No. This tracks skill-level coverage on a working team, not executive succession or a promotion case for a single person. SHRM has found 56 percent of organizations have no succession plan of any kind, and a skills matrix is a narrower, faster starting point than a formal leadership succession program.

What format are the downloaded files?

Word documents for the Skill Framework and Development Guidance, and CSV spreadsheets for the Skills Matrix, Coverage Map and Development Plan Register. All open natively in Word, Google Docs, Excel or Sheets, so nothing needs to be converted before your team can start rating.

How often should the matrix be updated?

Quarterly for a fast-changing team, twice a year for a stable one. A rating that has not moved in three cycles is worth a direct conversation, the kind a 1:1 is built to carry, since it usually means either a real plateau or nobody actually re-checking it.
