One-on-One Meeting Template for Managers

Three documents and three sheets that log every 1:1, split open commitments by who owes them, and track whether sessions actually happen.

Free download  ·  No account needed

A 1:1 template usually ships an agenda plus an action-item tracker that carries commitments forward. Several template makers already ship some version of that. None of them split a commitment by who owes it: the manager or the report. At Marloe Logistics, a five-person Inventory Planning team held 26 of 30 scheduled 1:1s across a quarter and logged 47 commitments. Seven were still open when the quarter closed, and five of those seven belonged to the manager, not to a report.

The pack opens with the Meeting Format, a single recurring page per report instead of a fresh document every session, and the Question Bank behind it for when the talking-points section is empty. Feedback Guidance covers giving and receiving feedback with dated specifics instead of inferred patterns. The Topic Log holds one row per session with what was actually discussed. The Commitment Tracker holds one row per commitment with an owner, a due date and a status. Cadence Compliance tracks scheduled sessions against sessions actually held, by report.

Splitting commitments by owner is what makes the tracker worth trusting. A team where most open items belong to the manager is a different problem than one where reports are behind, and averaging them into one number hides which team you are looking at. Gallup has found that employees whose managers hold regular meetings with them are almost three times as likely to be engaged as employees whose managers do not (Gallup). Cadence Compliance is what keeps a regular cadence checkable rather than assumed, the same signal a manager effectiveness comparison reads across a team.

Seven open items. Five belong to the manager

The Commitment Tracker's open items by owner, and the Cadence Compliance sheet by report.

5 of 7 open commitments belong to Naomi, the manager, not to a report. A single combined count of 7 would hide that split entirely.

Cadence Compliance

Sessions scheduled vs. sessions actually held, one quarter.

Bastian's sessions kept slipping because the manager cancelled them, which the team average of 86.7% does not show on its own.

What is in the pack

01

Meeting Format

One recurring page per report, open commitments pulled to the top so an old promise never gets buried.

02

Question Bank

Five categories of questions for when the talking points section is empty, not a script to run through every time.

03

Feedback Guidance

Covers naming a specific instance instead of a pattern, and how to actually get feedback flowing upward from a report.

04

Topic Log

One row per session with what was actually discussed, so the next conversation starts where the last one left off.

05

Commitment Tracker

Every open item split by owner, manager or report, so a team's problem is never hidden inside one combined count.

06

Cadence Compliance

Sessions scheduled against sessions actually held, by report, because a cancelled 1:1 is a broken commitment in its own right.

How it works

  1. 1

    Send your notes

Whatever you already have from this cycle's sessions, or just your list of direct reports and current meeting cadence to start logging fresh.

  2. 2

    Get the Topic Log

One row per session with what was discussed, built from your notes as sessions happen rather than reconstructed from memory later.

  3. 3

    See the owner split

The Commitment Tracker shows every open item by who owes it, manager or report, before it shows anything else.

  4. 4

    Check cadence compliance

Scheduled sessions against sessions actually held, by report, so a slipping cadence gets caught before it becomes the normal pattern.

Frequently asked questions

Is this template free?

Yes. The whole pack, agenda format, question bank, feedback guidance, and all three sheets, downloads as real files with no signup. Edit with AI is a separate, optional path that creates a free account and installs the same pack as a private workspace.

Does this replace performance reviews?

No, and it should not. A 1:1 is where feedback happens close enough to the event to still be checkable. The performance review cycle is where that evidence gets formally rated, and the review writing assistant is what turns dated 1:1 evidence into a defensible written review.

What format are the downloaded files?

Word documents for the Meeting Format, Question Bank and Feedback Guidance, and CSV spreadsheets for the Topic Log, Commitment Tracker and Cadence Compliance. Both open natively in Word, Google Docs, Excel or Sheets, nothing to convert.

How is this different from a generic 1:1 template?

Most 1:1 templates carry an action-item list forward, and several already do. Almost none of them split an open commitment by who owes it, manager or report, which is the number that actually tells you whether a team's 1:1 program is working or just happening.

What does Edit with AI actually do?

It creates a free account, installs this exact pack as a private workspace, and has the agent ready to log your first sessions as soon as you send them. Nothing is written until you send something, and it never invents a commitment or a topic you did not report.

Find out who your open commitments actually belong to

Send this cycle's 1:1 notes or your report list and cadence. The Commitment Tracker comes back split by owner, manager or report, and Cadence Compliance shows whether sessions are actually happening on schedule.
