Reach and Read Tracking
190 of 240 employees never saw the policy change
Marloe Logistics, fictional 240-person warehouse software company. Reach measured from real open, view and attendance data per channel.
| Message | Channels used | Reach | Unreached |
|---|---|---|---|
| Open enrollment reminder | Email + Manager Cascade | 95.0% | 12 |
| Expense threshold change | Intranet only | 20.8% | 190 |
The expense change shipped on the intranet, this company's lowest-measured channel, alone. 34 expense reports the following month still used the old threshold, 408 minutes of finance rework traced to a single channel decision.
An internal communications plan template usually lists channels and rates each one high, medium or low reach, a judgement call rather than a measurement. A channel can look active and still be the one most of the company never opens. Governance means measuring reach by population, not a single average: a 35 percent open rate says nothing about whether one specific group ever saw the message (Internal Comms Pro, "Reaching Every Employee"). More than half of employees say they sometimes miss key updates, and 30 percent say it happens often (ContactMonkey's Internal Communications Plan guide).
At Marloe Logistics, the Channel Register measures company email at 91 percent reach and the intranet at 21 percent, from real open and page-view data, not impressions. An expense receipt threshold change, from 75 to 25 dollars, shipped on the intranet alone: 20.8 percent reach, 190 of 240 employees never saw it. The following month, 34 expense reports still used the old threshold and were sent back for a missing receipt, 408 minutes of finance rework traced directly to a single channel decision.
The Message Calendar reschedules both under-bar messages on Email plus Manager Cascade, the combination already measured at 95 percent, cutting projected rework to about 24 minutes, a 17x reduction with no change to the policy itself. A gap this size is exactly what an action plan should carry forward as a named commitment. The free-text comments behind a low-scoring communication item are worth reading with comment synthesis before assuming a channel switch alone will fix it.
What is in the pack
Communication Standard
A required minimum combined reach per tier, policy, operational or routine, set in advance so the decision is made once rather than in the moment a message ships.
Channel Guide
What each channel is actually good for, based on this company's own measured numbers, not a channel's reputation. An engagement survey applies the same segment-level discipline to its own Result by Segment sheet.
Announcement Templates
A required field naming the planned channels and their combined measured reach, so routing an important message to a convenient channel becomes a visible, deliberate choice. A hybrid work policy rollout is exactly the kind of message worth routing this way.
Channel Register
Every channel in current use with its audience, cadence and a measured reach percentage from a real signal: opens, views, attendance or a manager pulse-check.
Message Calendar
Upcoming announcements planned against their tier's required reach bar, with past under-bar messages already rescheduled onto a combination this register has measured.
Reach and Read Tracking
Past announcements checked against their tier's bar, with the exact unreached headcount and any downstream cost logged next to the ones that missed it.
How it works
- 1
Send reach data you already have
Email open exports, chat-tool analytics, attendance logs, intranet page views, or a quick manager pulse-check on one recent announcement.
- 2
Get the Channel Register
A measured reach percentage per channel, built from real signals, with any channel lacking data marked unmeasured rather than guessed.
- 3
Get the Reach and Read Tracking
Your last several announcements checked against the register, with the exact unreached headcount named for anything that fell short.
- 4
Plan the next one against a bar
The Message Calendar assigns a tier and a required combined reach to each upcoming message before it ships, not after.
Frequently asked questions
Is this template free?
Yes. The whole pack, the Communication Standard, Channel Guide and Announcement Templates, plus all three sheets, downloads as real files with no signup. Edit with AI is a separate, optional path that creates a free account and installs the same pack as a private workspace.
How is this different from a normal internal communications plan template?
A normal one lists channels and rates each one's reach as high, medium or low, a judgement call. This pack measures reach from real signals per channel and per message, and names the exact unreached headcount when an important message falls short, rather than trusting a channel because it looks active.
What if we don't have reach data for a channel yet?
The Channel Register marks it unmeasured rather than filling in a guess or an industry-average number. An assumed figure defeats the reason this pack exists. Start measuring the next send through that channel, and the register updates once real data exists.
Why did the expense policy change only reach 20.8 percent?
Because it shipped on the intranet alone, a pull channel that waits for someone to go looking rather than delivering to them, and this company's lowest-measured channel at 21 percent. No other channel carried it, so the message's own reach matched the intranet's measured rate almost exactly.
How is combined reach for two channels calculated?
It isn't calculated by adding two channels' individual rates; that overstates overlap. The Reach and Read Tracking sheet records each past message's own observed total reach directly, and the Message Calendar reuses that same observed figure for future messages planning to repeat a combination already measured.
What counts as a downstream cost worth logging?
Anything countable that followed a specific under-reached message: a spike in support tickets, continued use of a policy that changed, a no-show rate on something announced. The worked example logs 34 expense violations and 408 minutes of finance rework tied to one intranet-only send.
What format are the downloaded files?
Word documents for the Communication Standard, Channel Guide and Announcement Templates, and CSV spreadsheets for the Channel Register, Message Calendar and Reach and Read Tracking. All open natively in Word, Google Docs, Excel or Sheets.
Find out which of your channels nobody actually reads
Send whatever reach data you already have for channels in current use. The Channel Register comes back with real percentages, not judgement calls.
