3 of 8 distinct goals overlap, a 37.5% combined share. The other two fractions say different things: 3 of the sponsor's own 5 items, 60%, are things the team also independently named. 3 of the team's own 6 items, 50%, never appeared on the sponsor's brief at all.

Both lists were gathered before either side saw the other's: six independent team answers, not one group discussion, then deduped and reconciled into this table.

Search team coaching program template and most results are an executive coaching template run six times, one file per person, with a sponsor's brief at the top and no artifact the team itself ever sees. ICF's team coaching competencies require the coaching agreement to be agreeable to the team leader, the team members and the sponsor, not to whichever one commissioned it. This pack gathers the sponsor's goals and the team's own goals independently, before either side sees the other's list, and reconciles them into what both actually share.

The team itself has a second problem no coaching template names: a commitment assigned to "the team" is a commitment nobody owns. Darley and Latané's 1968 study on bystander behaviour found that responsibility for helping diffuses in direct proportion to how many people are believed present, so everyone assumes someone else has it and nobody acts. This pack's Commitment Register records exactly one named owner per commitment, checks that owner against real session attendance, and reports completion separately for named-owner and no-owner commitments instead of one blended rate.

Solenne Freight's regional leadership team shows what the reconciliation actually catches. The CEO named five goals and the six-person team's own independently gathered list named six; three overlap, a 37.5% share of the combined distinct list. The Team Dynamic Assessment's baseline scored follow-through, whether a commitment gets done without somebody chasing it, at 1.8 of 5, the lowest of five dimensions. After the ownership rule, completion went from zero of three commitments to seven of eight. Follow-through was the lowest score of all five dimensions at baseline, 1.8 of 5, and the largest mover by closing, up 1.9. Naming it the blocking dimension at kickoff is what pointed the Team Agreement's commitment rule at the team's actual problem instead of a generic one.

Before the ownership rule, 3 commitments completed at 0%. After it, 8 completed at 87.5%. The one post-rule miss had a present, named owner and a logged external blocker, which is a different finding than a diffusion failure and gets reported as one.

A rule stays on this list only if two members asked separately would still name the same person. The commitment rule beneath it exists because the team's own baseline scored follow-through at 1.8 of 5, not because a coach proposed it unprompted.

    Gather both goal lists independently

    Ask the sponsor first, then ask each team member separately before anyone sees the sponsor's list, so six real answers exist rather than six people agreeing with the first name in the room.

    Score the baseline, find the blocker

    Run the Team Dynamic Assessment before session two, average every dimension across all respondents, and name whichever comes out lowest as what the sessions spend the most time on.

    Enforce one owner per commitment

    Push back on "the team" as an owner in the room, and check every name against that session's real attendance before it goes in the register. Track every team's booked sessions with the client pipeline pack.

Frequently asked questions

Is this template free?

Yes. The zip is Word documents and CSV sheets, no account and no card. Edit with AI is the optional half: the agent reconciles the sponsor's and the team's independently gathered goals, and sets up a Commitment Register that already enforces one named, present owner per commitment. What format are the downloaded files?

Three Word documents and three CSV sheets in one zip. The sheets carry the columns that matter: one named owner per commitment, whether that owner was present when it was assigned, and the dimension score before and after. Open them in Excel, Numbers or Google Sheets, and the documents are .docx.

Why gather the team's goals separately from the sponsor's?

Because showing the team the sponsor's list first anchors their answers to it, and the independent items never surface. ICF's team coaching competencies require the agreement to be agreeable to the team leader, the team members and the sponsor, not just whoever is paying, which only works if the team's own list exists before anyone compares.

What if the team can't agree on who has final call on a decision?

Then it isn't a decision rule yet. The Team Agreement only keeps a rule if two members, asked separately, would still name the same person for it. Where the team can't agree, that gets said openly and worked in session rather than written down as a compromise nobody will actually follow.

Is this different from just running a facilitated workshop?

Yes. A facilitated decision workshop is built to get one decision made in a single room. This pack runs across six sessions over months, producing a document, the Team Agreement, that the team drafts, signs and keeps enforcing on itself long after the engagement ends.

Does the sponsor see what's discussed in sessions?

No. The sponsor sees the ratified Team Agreement, attendance per session, and, at closing, the completion rate and the assessment re-score. Session content and the confidential pre-engagement check-in each member has individually with the coach both stay with the team, the same boundary the executive coaching engagement pack draws for one coachee.
