How a Briefing Is Sized and Placed
Two numbers, neither of them chosen

| So a cold briefing leaves 952 - 900 = 52 words of headroom, and one carried commitment costs 70. Without a maintained history log every briefing is a cold briefing, so 11 of the 17 are over the ceiling before anybody writes a word. With one, none of them are, and the longest is 540. | ||

Twelve of the seventeen have a free interval inside 90 minutes of their meeting. Five do not, and they are the five above from Kestrel down. The Tuesday 10:30 to 12:00 stretch runs three meetings with no gap between them, so all three briefings displace into one 07:30 desk slot at 90, 120 and 150 minutes early. A briefing read 150 minutes early cannot contain anything still moving, which is why it carries a settle by time rather than a send-by time.
Every briefing template prescribes a length. One page, maybe two, and under five minutes to read. Length is not the constraint. The constraint is whether a gap exists before the meeting at all, and whether what the executive cannot recover in the room fits inside it. Those are two different numbers, one a word count and the other a time and a place, and both fall out of data the calendar and the meeting record already hold.
Halberd Instruments, a fictional instrumentation manufacturer, put seventeen outside meetings on its chief executive's week of 19 October 2026. English non-fiction prose is read at 238 words a minute, so the four minutes she gives one briefing is 952 words. A cold briefing, on somebody with nobody on record, costs 900 of those. Fifty-two words of headroom, and one commitment carried forward from a previous meeting costs seventy. Preparing all seventeen cold would also have taken eleven hours across the week rather than six.
So without a maintained record, eleven of the seventeen were over the ceiling unwritten. The other number is placement: twelve briefings had a free interval within ninety minutes of their meeting and five did not. Three of the five were one Tuesday run with no gap in it. The record also held seven commitments that had survived a later meeting unraised, and the register they come from is filled from the transcript while the standing meetings crowding the gaps are worth pricing off the export.

Every prior interaction and every commitment still open in either direction, with the date made, the date due, how many later meetings have happened since, and how many of those raised it. The last column is where dropped threads come from.

Briefing Note
The per-meeting artifact, opening with what is open between the two parties rather than with background. Worked through in full for one meeting, and carrying its own reading slot and word count in the header. A final-stage interview briefing draws on whatever the loop already tested.
Talking Points
One block per meeting: the opening line, the ask, and the hold. Written as sentences somebody would say out loud, because the note is for knowing and this is for saying. Read on a phone walking to a room.
Question Preparation
Questions to ask, questions to expect, and the ones that cannot be answered in this room with the reason on the line. Each of those carries a one-sentence decline the executive can use as written. Board-facing meetings pair with the board packet.

Send the calendar export and whatever history exists
Every item for the week, internal ones included, because the internal items are what create and destroy the reading slots. Then notes, transcripts or threads for the people on it. Partial is fine and is usually where the missing commitments are.

The history reconciles first
Open commitments in both directions, which are past due, and which have survived a later meeting with nobody raising them. This runs before any schedule, because it tells you which of this week's meetings is about to be walked into unaware.

Both numbers come back derived, per meeting
The word ceiling from the four minutes, the requirement from the history, and the specific free interval the briefing gets read in. Anything with no interval at all goes back to whoever owns the calendar rather than into a shorter document.

Write the ones that matter this week
The length and the slot are already decided, so the writing is the cheap part. Start with the meeting soonest in the week that has a dropped thread on it, since that is the one where the record changes what gets said.
Frequently asked questions
Why would two briefings in the same week be different lengths?
Because what has to be in them differs. A counterparty with nobody on record needs the whole position, which is 900 words of a 952-word ceiling. One met seven times needs the delta plus whatever is open, which came to 400 words for Halberd's Monday 09:00. Same ceiling, different content.
Where does the 952-word ceiling come from?
Four minutes of reading. English non-fiction prose is read at an average of 238 words a minute across 190 studies, and four minutes is what an executive gives one briefing before a meeting. The ceiling is a property of the reader, so it is the same for every meeting on the sheet.
What is a reading slot, and why does it need computing?
It is the free interval the briefing actually gets read in, taken from the calendar rather than assumed. Five of Halberd's seventeen meetings had no gap inside ninety minutes of them. Three were one Tuesday stretch with no gap at all, so all three briefings landed in the 07:30 desk slot.
What is a dropped thread?
An open commitment where the two parties have met at least once since and neither side raised it. Halberd had seven, four of them owed by Halberd. It is a different problem from a commitment discussed every time and still not done, and the two need opposite sentences in the room.
Is four minutes not too short for a meeting that matters?
The four minutes is what exists, not what the meeting deserves. Writing 1,500 words for an important meeting does not buy more attention, it buys a document read to the third paragraph. The pack's answer is to cut a named block and say which one at the foot of the page.
What can a briefing not say to an investor?
Anything material that is not already public. Under Regulation FD, an issuer disclosing material nonpublic information to an outside investor has to make it public too, simultaneously if the disclosure was intentional. The Question Preparation document lists those with a decline for each, before the meeting rather than during it.
